Repair vs. Replace:
The Honest Math for
Texas Homeowners

By Element HVAC ยท May 2025 ยท 10 min read

Every HVAC contractor will tell you to replace your system. That's because replacement is more profitable than repair. We're aware of this conflict of interest โ€” so let's lay out the actual math and let you decide for yourself.

After 14 years servicing HVAC systems across Texas, here's what we've learned: sometimes repair is clearly the right call. Sometimes replacement is clearly right. And sometimes it's genuinely close. We'll walk you through each scenario honestly.

The Three Rules of Thumb

These aren't perfect โ€” nothing beats a real diagnosis โ€” but they're how experienced technicians make a quick initial assessment:

Rule 1: The 50% Rule

If the cost of the repair exceeds 50% of the cost of a new system, replacement almost always makes more financial sense. You're spending big money on an old system that will need more repairs. A new system comes with a manufacturer warranty and years of trouble-free operation.

Rule 2: The Age Rule

HVAC systems in Texas last 12โ€“18 years, depending on maintenance history, system quality, and how hard they run. A system under 8 years old is almost always worth repairing. A system over 15 years old is almost always worth replacing. The 8โ€“15 year window is where the math matters most.

Rule 3: The Efficiency Gap

Older systems run at 10โ€“12 SEER. New minimum-standard systems in Texas run at 15 SEER2. High-efficiency units run 18โ€“22 SEER2. That gap translates directly to your electric bill โ€” sometimes dramatically. In Texas, where you run your AC 10+ months per year, that difference compounds fast.

The Actual Math โ€” Three Real Scenarios

Repair โœ“

Scenario A: 6-Year-Old System, Bad Capacitor

Repair cost: $180 (capacitor + labor)
New system cost: $5,500โ€“$8,000 installed
System age: 6 years (roughly half its life)
50% rule test: $180 is 2โ€“3% of replacement cost
Verdict: Repair. This is a no-brainer. Repair, maintain it well, and get the remaining years out of it.

Replace โœ“

Scenario B: 14-Year-Old System, Failed Compressor

Repair cost: $1,800โ€“$2,500 (compressor replacement)
New system cost: $6,000โ€“$9,000 installed
System age: 14 years (near end of Texas life expectancy)
50% rule test: Repair cost is 28โ€“40% of replacement
Efficiency gap: Old system runs at ~10 SEER. New system at 16โ€“18 SEER2 saves ~$40โ€“$60/month in Texas
Payback: At $50/month saved, a $7,000 system pays back the efficiency difference in ~4.5 years
Verdict: Replace. You're spending $2,000+ on a 14-year-old system with no warranty. A new system is the smarter investment.

Depends

Scenario C: 10-Year-Old System, Refrigerant Leak

Repair cost: $600โ€“$1,200 (leak repair + refrigerant recharge)
New system cost: $6,000โ€“$8,500 installed
System age: 10 years (middle zone)
50% rule test: Repair is 8โ€“15% of replacement
Complication: This system uses R-22 refrigerant (phased out). Recharge costs are $150โ€“$300/lb vs $20โ€“$30/lb for R-410A. If the leak reappears, the second repair becomes much more expensive.
Verdict: Ask the technician where the leak is. A small, accessible leak is worth fixing. A leak in the evaporator coil or compressor โ€” often means replacement is the better path.

The Decision Matrix

System AgeRepair Cost vs. ReplacementVerdict
Under 8 yearsAny amountAlmost always repair
8โ€“12 yearsUnder 25% of replacementRepair
8โ€“12 years25โ€“50% of replacementEvaluate carefully
8โ€“12 yearsOver 50% of replacementLean toward replace
12โ€“15 yearsUnder 15% of replacementYour call โ€” factor efficiency

Over 15 yearsAny significant repairReplace
Any ageMultiple repairs in 2 yearsReplace โ€” it's nickel-and-diming you

The Energy Savings Calculation

Here's how to estimate monthly savings from upgrading to a high-efficiency system:

๐Ÿ“Š Sample Energy Savings โ€” Texas Home, 2,000 sq ft

Current system SEER (typical 12-year-old unit)10 SEER
New system SEER2 (mid-tier replacement)17 SEER2
Estimated current monthly cooling cost (TX avg)~$185/mo
Estimated new monthly cooling cost~$109/mo
Monthly savings~$76/month ยท ~$912/year

On a $7,000 replacement system, that $912/year in savings pays back the efficiency difference in roughly 7โ€“8 years โ€” while you also get a brand-new system with a 10-year warranty and no repair bills for the foreseeable future.

โš ๏ธ Watch Out for Overselling Some contractors run the replacement math exclusively and ignore that an 8-year-old system with a $300 repair is almost never worth replacing. If a contractor immediately jumps to replacement on a young system with a minor issue, get a second opinion. A good contractor will tell you honestly when repair is the smarter move โ€” even if it costs them the bigger job.
โœ“ The Honest Summary Young system + small repair = fix it. Old system + major repair = replace it. Middle ground = run the math above, factor in your refrigerant type, and consider how many repairs you've had recently. When in doubt, get a written estimate for both options side by side.

One More Factor: The Frontdoor Upgrade Program

If you're in the "middle ground" zone โ€” 10โ€“14 year old system facing a meaningful repair โ€” this is exactly the scenario the Frontdoor Equipment Upgrade Program was designed for. Through Frontdoor's group buying power, we can offer system replacements at 30โ€“50% off typical retail pricing. At those prices, the math on replacement changes dramatically.

A system that would normally cost $8,000 installed might come in at $4,500โ€“$5,600 through this program. At that price, the payback period on the efficiency savings drops to 3โ€“4 years instead of 7โ€“8 โ€” and you walk away with a new system under full warranty.

30โ€“50% Off System Replacement

Through Frontdoor's equipment buying program, we're offering Texas homeowners dramatically reduced pricing on full system replacements. Non-members may qualify too. Availability is limited.
